Design Durable Profit.

The commercial architecture system for software-enabled solutions.

AI is rewriting the rules of software monetization. Per-seat subscriptions are breaking down. Hardware margins are thinning. The companies that design their commercial architecture now will set the terms. Everyone else will react.

I build and sell software

SaaS and software companies whose monetization model is under pressure from AI, competition, or investor expectations.

Profit Stream Canvas™

The design tool for building profitable software-enabled solutions.

Six dimensions. One shared system. Across the entire solution lifecycle.

The Canvas guides your team through the complete profit architecture of your solution — value exchange, pricing, packaging, licensing, enforcement, and customer ROI — so every decision is connected, documented, and defensible.

Dimension 1
Value Exchange
What the customer receives and what they give in return.
Dimension 2
Pricing
How much, on what basis, and how it evolves.
Dimension 3
Packaging
Which capabilities belong in which tier, and why.
Dimension 4
Licensing
The legal rights granted and the form they take.
Dimension 5
Enforcement
How the company protects the value it has designed.
Dimension 6
Customer ROI
The quantified business case that anchors the sale.

The six dimensions

A pricing problem is rarely just a pricing problem.

Most software companies treat the six dimensions of profit architecture as separate decisions — made by different teams, at different times, without a shared model. The Canvas brings them together.

Dimension 01
Value Exchange
What the customer receives and what they give in return. The economic relationship at the foundation of everything else.
Dimension 02
Pricing
How much, on what basis, and how it evolves. Not just a rate card — the policy layer that makes the rate card hold.
Dimension 03
Packaging
Which capabilities belong in which tier, and why. The structure that makes the right customer buy the right thing.
Dimension 04
Licensing
The legal rights granted to customers. Perpetual, subscription, usage-based, OEM — the form the commercial relationship takes.
Dimension 05
Enforcement
How the company protects the value it has designed. The mechanism that makes licensing real.
Dimension 06
Customer ROI
The quantified business case for the customer. The number that justifies the price and anchors the sales conversation.
These six dimensions don't just matter at launch. They evolve as the product matures, the customer base grows, and the market shifts. The Canvas is designed for the full solution lifecycle — not just the first pricing model.
The ecosystem

The Canvas is the center. These are the resources that orbit it.

You don't need all of them. But they're designed to work together — from recognizing the problem, to running the initiative, to building a permanent capability in software.

Awareness
Drift

If you recognize your pricing model has stopped reflecting the business — exceptions multiplying, discounting as habit, metrics added to explain what should be obvious — Drift names what is happening and tells you what to do about it.

Where to start

The Canvas covers six dimensions. You don't have to design all of them at once.

Start with the dimension where the pressure is highest — usually Pricing or Packaging. The Canvas shows you what the other decisions depend on so you can sequence the work.

If your pressure is… Start here
We need to reprice our product Start with Value Exchange and Customer ROI. Chapter 1 of How to Manage a Pricing Initiative walks through this. Template T1 →
Our packaging is a mess Start with Packaging — map capabilities to segments first (Template T3) before designing tiers (Template T4). Chapter 2 of the book.
Sales is discounting everything Start with Pricing Rules. You need the policy layer, not a new rate card. Template T5. Chapter 3 of the book.
We're moving from perpetual to subscription Start with Licensing and Value Exchange together. These dimensions are interdependent in a monetization model transition. The full Canvas is the right tool.
We have AI and don't know how to price it Start with Value Exchange — what does the AI actually do for the customer in economic terms? Then Pricing. Build the model from the value up.
Not sure if this is a pricing problem or something deeper? Read Drift → It names the structural misalignment that makes a pricing initiative necessary — and tells you what to do about it.
The methodology behind the results

We redesigned our pricing and packaging with Profit Streams. CARR increased by 35%. New logos choosing annual plans went from 20% to 65%.
